Brand ownership without owning the factory · The minimum that shapes the business
MOQ and how to negotiate it
Minimum order quantity is per SKU and often per variant; the real cost includes tooling, deposits and inventory risk.
Key facts
| Scope | Usually per SKU and sometimes per variant |
|---|---|
| Drivers | Setup time, material minimums, tooling and factory capacity |
| Levers | Stock colors, combined SKUs, deposits, longer lead time, higher unit price |
| Hidden cost | Tooling, samples, inspection and inventory storage |
| Cash impact | MOQ multiplies unit cost into a single upfront payment |
| Risk | Unsold inventory can outweigh a lower unit price |

Calculate the cash commitment, not just the unit price
An MOQ of 1,000 at a low unit price can require more cash than 300 at a higher price. Add tooling, samples, freight, duty and storage before comparing offers.
Ask whether the MOQ applies to the total order or to each variant. A mixed order may meet the total but fail the per-color minimum.
Negotiate the structure, not only the number
Suppliers can reduce risk with a smaller first run and a committed follow-up order, or by using materials they already stock. A higher unit price for a lower MOQ is sometimes the right trade for a test.
Get the MOQ, price breaks and lead times in the quotation. Verbal flexibility disappears when production starts.
Frequently asked questions
Is MOQ negotiable?
Often, especially with stock materials or a committed follow-up order. The supplier may trade a lower quantity for a higher unit price.
Does MOQ apply per color?
It can. Many suppliers set a minimum per SKU or variant, so confirm before assuming a mixed order qualifies.
